The Case for Change: stop selling AI in horsepower

Carl Gough

In the 1780s James Watt had a problem. He had a better steam engine and a market full of mill and brewery owners who ran their businesses on horses.

So he described his engine in the one unit his customers already understood. Horses.

He worked out what a mill horse could do, settled on 33,000 foot-pounds a minute (a deliberately generous figure, so his engines wouldn't disappoint) and horsepower became the standard. Brilliant sales.

But look at what the framing did. It told every buyer the engine was a replacement for the horse. A better way to do the same job. Nobody bought a steam engine to imagine the railway.

We're doing it again with AI

We measure AI in headcount saved and productivity claimed. It sells the business case. It also tells every employee exactly what they're being compared to.

Leaders say productivity. People hear replacement. That's the Trust Gap, and it's why so many AI programmes look great on a dashboard while the humans underneath them quietly stop coming along for the ride.

Module 12: The Executive Case for Change

That was the conversation in the final episode of our HI (Human Intelligence) Accreditation LinkedIn Live series. I was joined by Danielle Handley, Rebecca Klaasan and Matthew Byrne, and, true to form, we did it with animals.

  • The Squirrel Winter Test. A squirrel that eats every acorn today has a brilliant quarter and a terrible winter. If AI value is only ever reported as savings, you're eating the acorns. Leaders have to decide deliberately where released capacity goes, and reinvest some of it in the people who will deliver the future.

  • The Peacock Proof Test. A peacock's tail is very impressive, but it's not proof it can fly. Boards should demand evidence that AI changed the work, not a prettier dashboard.

  • The Beaver Dam Test. A beaver doesn't call a pile of sticks infrastructure until the water changes. Your AI story is credible when employees, customers, investors and regulators can see what genuinely improved.

The challenge we closed on: measure the human impact beside the financial impact, then hold leadership accountable for both.

Watch the LinkedIn Live or watch the YouTube replay.

Horsepower measured the past. HI Accreditation is how leaders frame and govern AI adoption for the future: social licence, capability, responsible work redesign and transparent value reporting.

It's complimentary for leaders who join meetmagic.

What we've been building

  • Revealing an executive opportunity is now free. Partners only pay when a real conversation is booked, and if it doesn't happen, the credits come back.

  • No more silence. Every decline comes with a reason, partners get an instant email or text when an executive reaches out, and executives get a nudge when a peer wants to talk.

  • Right executive, right market. Executives in the markets you actually sell into come first, and executives now share the problems they're working through right now.

  • Find your peers. Executives can now find peers, filter by industry and region and message them directly. And as of 28 October, onboarding tells you exactly what's missing and keeps what you've typed if you refresh.

Marketing needs a case for change too

Marketing has its own horsepower problem. We count leads and impressions because they're easy to count. Then the dashboard lights are all green and sales still can't see the pipeline.

Our corporate influence paper sets out the alternative for B2B founders, CROs and CMOs. It compares what US$20,000 buys:

  • about 49 LinkedIn leads

  • about 24 trade-show booth leads

  • or up to 20 completed conversations with in-market senior executives through meetmagic

Its point is simple. Count qualified opportunities, not impressions, and judge us on the scorecard.

Watt sold engines by comparing them to horses. The leaders who win the next decade will stop asking what AI replaces and start asking what it makes possible. That's the case for change.
